Before we begin.
A quick baseline before you score anything. Trust your gut — there are no wrong answers here, only a snapshot of where you're starting from.

02 · Your business shape
Solo, team, or brokerage?
Your shape decides how the REWRITE applies — where the drag hides, and where to prove the model first. This frames everything after.
03 · Work backward from the win
Backcasting — it is 2031.
Write your destination in present tense, as if you've already arrived. Specific and operational — named neighbourhoods, real numbers, who does what. What's realistic today sets the pace, not the direction. If you catch yourself writing "we will gradually…" — stop, and write the destination instead.
04 · Diagnose where you stand
REWRITE Score.
Score each of the eight dimensions 1–10 on how your business runs today — as it is, not as you plan it to be. Your total, band, and shape update live as you move the sliders.
1. Organizational Drag
every decision waits on someone ↔ decisions ship same-day
How many yeses does a price reduction, a new campaign, or a listing tweak need — and how many days does each yes take?
Low looks like: Price changes wait for the weekly meeting; marketing waits on the broker; nothing moves while you're at showings.
High looks like: One tap approves it; a standard that fails gets rewritten the same day.
2. AI Elevation
AI writes your listing blurbs ↔ AI helps decide your next farm
Is AI doing your typing, or your thinking? One is a tool; the other is a colleague.
Low looks like: ChatGPT polishes descriptions and social captions. Every decision is still yours alone.
High looks like: AI runs your market analysis, drafts your strategy, and flags which neighbourhood you should own next — you hold judgment.
3. Work Architecture

When work arrives, does it go to a person because of their title — assistant, TC, marketing — or to whoever (human or agent) clears it fastest at the quality bar?
Low looks like: The assistant does assistant things, even the ones software should do; work queues behind people.
High looks like: Everything is a task with a stage, an owner, and a quality gate — some owners are human, some are not.
4. Firm Boundary Design

Count your team. Now count what does the work. A solo agent with a strong agent stack can out-produce a five-person team carrying payroll.
Low looks like: Growth means hiring. Every new capability is a new salary.
High looks like: Two or three humans hold judgment and relationships; persistent agents and partners carry the rest.
5. Decision Autonomy
everything starts and ends with you ↔ pipelines run; you hold a few decisions
If you took two weeks off, which decisions would simply wait for you? That list is this score.
Low looks like: Nothing publishes, prices, or launches without you. You are the dispatcher of your own business.
High looks like: Pipelines fire on their own triggers; you hold two or three named decisions and the rest advances on evidence.
6. Network Structure
you are the hub of every spoke ↔ knowledge flows without you
Does knowledge move between your people, partners and clients directly — or does everything route through you?
Low looks like: Every referral, answer and introduction passes through your phone.
High looks like: Your sphere, vendors and past clients connect and compound whether or not you're in the room.
7. Reinvention Cadence
the market forces change on you ↔ you change from what you learn
When did you last change how you work because of something you learned — this week, this quarter, or the year the market made you?
Low looks like: The playbook is the one you learned in your first brokerage; shifts happen when commissions force them.
High looks like: Something you learned this week changed a checklist, a script, or a standard — and that's normal.
8. Tacit Knowledge Accessibility
your know-how lives in your head ↔ a new agent could read it on day one
If a great new agent joined you tomorrow, how much of what you know could they read — and how much would they have to absorb over a year at your elbow?
Low looks like: Your pricing instinct, scripts and vendor list exist only in your head and your camera roll.
High looks like: Your methods are written, current, and queryable — the business survives your vacation.
05 · Pick your battleground
Choose one workflow.
Not a function — one workflow, where coordination dominates judgment: the place where deals wait on handoffs, not on decisions. Win it first, and every other workflow inherits the proof. Pick one or write your own:
06 · Break it down
Workflow task scoring.
Break your workflow into 5–8 discrete tasks. Be granular. Score each on agent readiness — tap a number — and keep the ONE task that stays human on purpose. That task is your moat, not your backlog.
07 · Don't deploy without this
Govern / Assure scoring.
The four operational primitives every business running agents needs. Score each 1–5. This is the part you never skip — an agent you can't evaluate, trace, or undo isn't leverage, it's exposure.
